How to sell to a CFO who only cares about ROI

You won over the champion. They love the product, they're internally sold — and then it reaches the CFO, and everything stalls. That's because the CFO is a different buyer with a different question. The champion asks "will this help?" The CFO asks "is this the best use of this money, right now?"

Why your usual pitch stalls at the CFO

Features, vision, and enthusiasm are exactly what moved the champion — and exactly what a CFO discounts. They've watched excited teams buy tools that never delivered. Long stories and "revolutionary" language don't reassure them; they raise the question of whether anyone did the math.

What a CFO actually wants to hear

  1. The cost of the status quo. Anchor on what the problem is costing them today — in dollars, per month. Value is the only language that survives this conversation.
  2. A concrete, believable return. Not "10x productivity." A specific, defensible number tied to their situation, with the assumptions shown. CFOs trust math they can check, not claims they have to take on faith.
  3. Payback period and risk. How fast does this pay for itself, and what happens if it underperforms? Naming the downside builds more credibility than pretending there isn't one.
  4. Relevance over breadth. The CFO doesn't care about the twelve things it does — only the one that maps to a number on their spreadsheet.

The move that works

Bring the ROI case to them before they ask for it. A rep who says "here's the business case, here are the assumptions, here's the payback — poke holes in it" is speaking the CFO's language. You're not asking them to believe you; you're handing them the analysis they were going to demand anyway.

To a CFO, enthusiasm is a cost of the sale, not evidence for it. Lead with the number, defend the assumptions, and name the risk.
